Problem

v0.81.0 is ready to ship (#723, #724, #725, #728, #729 merged since v0.80.1), but the release docs weren't. Two read-only audits found:

  • a stray diff3 conflict marker in CHANGELOG.md;
  • the home page's "Latest" link still pointing at v0.72.3;
  • agent-facing AGENTS.md / llms.txt with no way to install or run anything;
  • several docs saying "per-node backend always wins", which is false for backend: auto;
  • notice.txt missing from the architecture docs;
  • a ROADMAP whose Now tier listed three milestones that are all closed.

Fix

  • Release cut: CHANGELOG [Unreleased] → [0.81.0] - 2026-10-20, a website changelog entry, and the release-version gate passes.
  • Website:
    • home "Latest" → v0.81.0, and "four builders" corrected;
    • architecture: the backend diagram and lead gain backend: auto, lazy-client text corrected, TRACKER_CLAUDE_BIN;
    • CLI reference: the workflows starters, --backend vs auto, the doctor behaviour, notice.txt, read_only/auto in the backends table, three troubleshooting rows, the quick reference;
    • models: an auto row and the plan-usage cost note;
    • glossary: built-in workflows, read_only, notice.txt;
    • transport and trackerbot notes.
  • Agent-facing: AGENTS.md and llms.txt gain a Quickstart an agent can follow (install, explain, quickfix, no key with Claude Code, TRACKER_CLAUDE_BIN, doctor / diagnose), and the full command list.
  • Repo docs:
    • backends.md and handlers/codergen.md: "always wins" corrected for auto, auto added to the codergen chart, the lazy client, the relative working_dir, the probe bounds, the Files list;
    • notice.txt documented in handlers/tool.md and artifacts.md;
    • BackendResolved in engine.md;
    • Config.Backend: "auto" rejection and ArtifactDir for quickfix in embedding.md / transport-boundary.md;
    • README troubleshooting rows (incl. TRACKER_CLAUDE_BIN), --backend, working_dir and a cost note;
    • CLAUDE.md doctor / parity copies / simulate list.
  • ROADMAP + roadmap.html:
    • Now rebuilt from the open milestones (1–4, Parallel-first resilience, Transport boundary), with "Agent-driven Tracker" (pause at a gate + the Claude Code skill) next up.
    • Next lists sub-projects 3–5.
    • Shipped workstreams moved to Recently shipped; the 13 closed issues marked (verified with gh); #730 qualified as tracker-runner#730.

Verification

  • make ci green; the docs gates pass, including release-version v0.81.0.
  • dippin doctor on all 42 example pipelines at v0.80.0: all grade A (explain A 95: DIP139 until dippin-lang#54).
  • dippin simulate -all-paths on build_product, superspec, ask_and_execute, explain and quickfix: all paths enumerate cleanly.
  • go test ./cmd/tracker-conformance -run TestGoldenTraces: ok.
  • Every edited site page checked for balanced HTML. Hugo itself builds in the docs workflow on merge.

After merge: tag v0.81.0 on the merge commit, push the tag, confirm GoReleaser publishes the release and the Homebrew tap, confirm the site deploy, and run the a14y scorecard on the live site.

Inline comments:
Review comments at @docs/architecture/backends.md:
- Line 272: Update the ACP cache-token tuning documentation to remove the claim
that fresh-input pricing never under-reports cost; state instead that it avoids
applying a cache discount to counted input while acknowledging the estimate may
still be low because injected prompt and tool-schema input is omitted. Apply the
same wording correction to the corresponding CLI documentation claim.

Review comments at @docs/architecture/handlers/tool.md:
- Line 250: Update the `printRunNotice` documentation wording to state that
control characters are stripped except newline and tab, and apply the identical
wording in the corresponding artifacts documentation entry.

Review comments at @ROADMAP.md:
- Line 71: Remove or mark as moved the Later entries for issues #463, #460,
#461, and #464 in ROADMAP.md, matching the existing treatment used for #395, so
they are not simultaneously listed as unscheduled.

Review comments at @site/content/architecture.html:
- Line 199: Update the “Lazy LLM client” documentation to distinguish global
--backend claude-code or --backend acp, where all client-construction errors may
be non-fatal, from graphs without native-dependent nodes, where only
llm.ErrNoProviders is deferred and other errors still stop construction.

Review comments at @site/static/AGENTS.md:
- Line 13: Update the Quickstart command near the repository navigation
instructions to replace the invalid “cd <a git repo>” placeholder with a
shell-safe valid placeholder path such as “/path/to/repo”.
