Summary

Adds chart support for a generated gateway client token, a worker API token, and documents the secure combination with the existing worker NetworkPolicy. Every new value defaults to off, and no behaviour changes with the defaults. The one difference in the default render is an explicit SIE_AUTH_MODE=none on the containers that serve the worker API; it is the value those containers already run with. Otherwise the default render and the AWS, GKE, AKS, ACK, and HA overlay renders match main apart from the random token values (checked with a masked diff).

Merge order. The runtime side, sie-server token enforcement (SIE_AUTH_MODE, SIE_AUTH_TOKEN) and the gateway's outbound SIE_WORKER_AUTH_TOKEN, is #751, now merged (2d56a661) and merged into this branch. Images built before it ignore these variables, so both ship in the same release. Two guards hold that:

  • test_the_worker_auth_variables_the_chart_renders_are_read_by_the_images checks that the server and gateway sources read every variable the chart renders for worker auth. It was marked xfail(strict=True) while feat(server): add opt-in token auth and warn about exposed servers #751 was open; it now passes against the merged sources and the marker is removed.
  • A post-install and post-upgrade hook Job fails the release when a ready worker of a lane's current revision serves GET /v1/models without a token (see Templates).

Workers never receive SIE_AUTH_TOKEN without SIE_AUTH_MODE=token: in the allowUnauthenticated step, and with worker auth off, they receive SIE_AUTH_MODE=none, because sie-server refuses a token with SIE_AUTH_MODE=none and, from 0.13.0, would otherwise generate a token of its own on an exposed bind.

0.13.0 is the release that changes these defaults: gateway.auth.mode to token with a generated token, workers.auth.enabled and workers.networkPolicy.enabled to true, and telemetry.enabled to false. This PR documents that and changes no default.

What changes

Values

  • gateway.auth.generateToken: false (new, strict boolean). With gateway.auth.tokenSecretName empty, the chart creates <fullname>-gateway-token holding a random 64-character token under gateway.auth.tokenSecretKey, through the same helper as the sie-config tokens: lookup keeps the token across upgrades, the render fails when the kept token is missing or shorter than 32 characters, helm.sh/resource-policy: keep, and the same helm template/GitOps caveat. A set tokenSecretName wins and nothing is generated.
  • workers.auth (new), shaped like nats.auth:
    • enabled: false: workers require the worker token, and the gateway presents it.
    • allowUnauthenticated: false: two-step upgrade aid; the gateway presents the token, the workers do not require it yet.
    • tokenSecretName: "", tokenSecretKey: "SIE_AUTH_TOKEN": bring your own Secret; empty generates <fullname>-worker-token with the same keep/lookup rules.
  • workers.networkPolicy is unchanged (default false).
  • The workers.auth comment and the README state the image floor: sie-server and sie-gateway images from this chart's release (appVersion) or later. Images of 0.10.1 and earlier ignore the variables.

Templates

  • gateway-token-secret.yaml, worker-token-secret.yaml (new): the generated Secrets, via the existing sie-cluster.config.generatedTokenSecret helper, which now takes an optional labels template so each Secret carries its component label.
  • gateway-deployment.yaml:
    • SIE_AUTH_TOKEN: the operator Secret as before; the generated Secret unless the effective auth mode is known to be none. With mode none the generated Secret is not wired, so clients can read the token before the gateway requires it. A mode set by a gateway.extraEnv valueFrom is unknown at render time and gets the generated token, as it gets an operator Secret.
    • SIE_WORKER_AUTH_TOKEN from the worker token Secret whenever workers.auth.enabled.
  • worker-statefulset.yaml:
    • worker sidecar SIE_GATEWAY_API_KEY (the only other consumer of gateway.auth.tokenSecretName today): now the operator Secret or the generated Secret. It is wired from the first step (mode none), so the sidecars already hold the token when the gateway starts enforcing it.
    • each worker container that serves the worker API (sie-server serve, every child of a multi-GPU pod, and remote lanes) gets SIE_AUTH_MODE=token and SIE_AUTH_TOKEN when the workers require the token, and SIE_AUTH_MODE=none otherwise, unless a worker extraEnv list sets SIE_AUTH_MODE, SIE_AUTH_TOKEN or SIE_AUTH_TOKENS (possible only while workers.auth.enabled is off). The Rust Candle worker serves only probes over HTTP and gets neither; the sidecars do not serve the worker API.
  • hooks/worker-auth-test.yaml (new, rendered while the workers require the token): a ServiceAccount with a Role that can only get the lanes' StatefulSets (resourceNames) and list Pods, and a post-install/post-upgrade Job (alpine/k8s hook image, as the KEDA gate uses, set -o pipefail). For every lane that serves the worker API it reads the StatefulSet's replicas: a lane at zero is skipped at once. Otherwise it waits up to three minutes for a Ready pod of the StatefulSet's updateRevision and sends GET /v1/models without a token (IPv6 pod addresses bracketed). 401 passes. Any other HTTP status fails the release and names the image floor; so do a ready worker that never answers, a missing StatefulSet, and a pod list that cannot be read. Both worker NetworkPolicies admit the test pod while the workers require the token. A lane with no ready pod of the current revision within the window is skipped with a warning, and the Job ends with a warning instead of success when it checked no worker. The Job stays for a day after it finishes (ttlSecondsAfterFinished), so its log shows what it checked.
  • Gateway (packages/sie_gateway/src/config.rs): SIE_WORKER_AUTH_TOKEN is read as a comma-separated list and the first token is presented, so the worker token Secret key may hold new,old like the workers' SIE_AUTH_TOKEN.
  • Worker sidecar (packages/sie_server_sidecar/src/main.rs): SIE_GATEWAY_API_KEY is read as a comma-separated list and the first token is presented, matching how the gateway reads its own tokens. Before, a Secret holding new,old made the sidecar send Bearer new,old, which the gateway refused.
  • NOTES.txt: prints the kubectl get secret ... -o jsonpath=... command for the generated gateway token, says when the gateway does not enforce it yet, and warns while workers.auth.allowUnauthenticated is on.
  • One finite list of known credential Secret keys (sie-cluster.wiredSecretKeys) now feeds both the token-separation check and the upstream credential cross-check. It covers the generated or operator gateway token, gateway.extraEnv token Secrets, the worker token, the Hugging Face token, the gateway admin token, both sie-config tokens, image pull secrets, the oauth2-proxy keys, the Better Stack token, the MCP connector secrets, the MCP edge cluster API key, the ingress, MCP and root-CA TLS keys, the NATS passwords, and active same-namespace bundled Grafana admin username/password keys. Other optional dependency credentials and arbitrary subchart configuration need operator separation; remaining cases are explicitly triaged in fix(helm): extend credential separation to bundled dependency Secrets #767.

Render-time refusals (new)

  • workers.auth.allowUnauthenticated=true without workers.auth.enabled=true.
  • The worker token is the same Secret key as any other entry of that list.
  • A gateway client credential (the gateway client token, a gateway.extraEnv token Secret, or the MCP edge cluster API key) is the same Secret key as a credential that is not a gateway client credential. Gateway client credentials may share a key, so the MCP edge can present the gateway token. For an operator tokenSecretName this is a new refusal of an existing misconfiguration, which hands that credential to every API client.
  • mcpEdge.enabled with a gateway that requires a token, or whose auth mode is known only at run time (a gateway.extraEnv valueFrom), mcpEdge.clusterBaseUrl empty (the in-cluster gateway), and no mcpEdge.clusterApiKey.existingSecretName: every tool call would be refused. No documented install combines the MCP edge with gateway token auth today, so failing breaks no documented path.
  • workers.auth.enabled with workers.common.image.tag set to a plain version older than the chart's appVersion: those workers would serve without a token.
  • Non-boolean gateway.auth.generateToken, workers.auth.enabled, workers.auth.allowUnauthenticated; empty gateway.auth.tokenSecretKey while a token Secret is in use; empty workers.auth.tokenSecretKey.
  • gateway.extraEnv setting SIE_WORKER_AUTH_TOKEN while workers.auth.enabled, or SIE_AUTH_TOKEN/SIE_AUTH_TOKENS while the gateway receives the generated token; worker extraEnv setting SIE_AUTH_MODE, SIE_AUTH_TOKEN, or SIE_AUTH_TOKENS while workers.auth.enabled is set, including the allowUnauthenticated step; workers.common.workerSidecar.extraEnv setting SIE_GATEWAY_API_KEY while the chart wires it. An operator tokenSecretName keeps its existing gateway.extraEnv override path unchanged.
  • Unchanged: gateway.auth.tokenSecretName with mode none still fails; a generated token with mode none does not, since the gateway does not receive it.

README

The gateway token section says clients may send x-api-key, and that the gateway uses Authorization when both are sent and only the first value of a repeated Authorization header until 0.13.0.

New "Securing the cluster" section: the 0.13.0 default changes, the secure values block, the gateway token (generated or operator-managed, the read command, the two-step upgrade, a rotation procedure with overlapping tokens, the single-token rule for the MCP edge key), the worker token (what receives it, the image floor and the release-time check, the exempt probe paths, the two-step upgrade with the --reuse-values caveat, a rotation procedure), and the NetworkPolicy (including that it needs an enforcing CNI). "Who holds which token", the Ingress authentication requirements, and the Worker NetworkPolicy text mention the new options.

Not in this PR (belongs to the 0.13.0 flip). generateToken stays opt-in here. Before 0.13.0 makes it the default, the flip PR must detect a render without cluster access (where lookup returns nothing and every render generates a new token) and fail with guidance. A lookup-based probe for that fails a first helm install --create-namespace, so it needs its own design. The README already points helm template and GitOps users at tokenSecretName.

Upgrade path

Nothing changes on upgrade with the defaults. Turning the options on:

  • Gateway token: --set gateway.auth.generateToken=true (worker StatefulSets roll, sidecars receive the token; the gateway does not enforce it), give clients the token, then --set gateway.auth.mode=token (only the gateway rolls).
  • Worker token: --set workers.auth.enabled=true --set workers.auth.allowUnauthenticated=true (only the gateway rolls), then --set workers.auth.allowUnauthenticated=false explicitly (the workers roll). With the default NATS health mode the gateway does not call the worker HTTP API, so a single step also works; the two steps matter for WebSocket health.

NetworkPolicy check

The existing workers.networkPolicy and workers.remote.networkPolicy admit this release's gateway pods on every worker port, which covers the gateway's WebSocket health dial. Kubelet probes are not restricted by the policy and call /healthz, /livez, /readyz, which stay exempt. No chart hook or test pod calls another worker path, and the worker sidecar talks to the worker over a Unix socket. No new policy is added.

Tests

New render tests in tools/ci/tests/test_helm_render.py:

  • defaults, and values as --reuse-values sees them from a release without the new keys: no new Secret and no new env;
  • generateToken with mode none: Secret (keep annotation, 64-character token, gateway component label), not wired to the gateway, wired to the worker sidecars;
  • generateToken with mode token and static: wired to the gateway and the worker sidecars, and the Ingress guard credits it;
  • operator tokenSecretName, with and without generateToken: used unchanged, no Secret generated; its gateway.extraEnv token override still renders;
  • workers.auth.enabled: every worker API container including both children of a 2-GPU pod and the CPU pool gets the token, a Candle lane does not, the gateway gets SIE_WORKER_AUTH_TOKEN; the remote lane gets it too;
  • allowUnauthenticated: gateway env only;
  • operator worker tokenSecretName;
  • the worker NetworkPolicy still admits the gateway with worker auth on;
  • every refusal above, and the upstream cross-check against the generated tokens and gateway.extraEnv token Secrets;
  • token separation against each owner of the shared list: oauth2-proxy, image pull secret, MCP connector secrets, Better Stack, MCP edge cluster API key, MCP TLS key, and gateway.extraEnv tokens; the MCP edge may present the gateway token;
  • explicit SIE_AUTH_MODE=none on worker API containers with worker auth off and in the upgrade step (not on Candle), and an operator worker token in extraEnv left alone;
  • the MCP edge refusal and the three ways it renders (gateway mode none, external clusterBaseUrl, a cluster API key);
  • a gateway mode from valueFrom receives the generated token;
  • the worker auth hook: rendered only while the workers require the token, lists every non-Candle lane, least-privilege Role; both worker NetworkPolicies admit its pod only then; the rendered script, run against stubbed kubectl and curl, passes on 401, fails on 200, 404, an unanswering ready worker and a missing StatefulSet, and warns when no pod is ready;
  • the contract check against the server and gateway sources (passes since feat(server): add opt-in token auth and warn about exposed servers #751 merged);
  • sidecar: gateway_api_key_presents_the_first_listed_token.

Each fix was mutation-checked: reverting it fails its test (15 chart mutations, 1 sidecar mutation, all caught).

Validation

Current head: 5effc3ba843b96a9c6c23fcea5e01b1dc5cf5dc0, based on public main b350a980dbf7f8c59cdd5edd4a6fae40247f790f.

  • Public workspace lock check and frozen sync passed.
  • Full Helm render suite: 537 passed. The 23 new Grafana alias/negative-control cases passed again after the final fetch/rebase.
  • Helm lint passed for defaults, the secure combination, and the secure combination with bundled Grafana installed. Local public dependency preparation used an empty temporary credential config because the machine's Docker credential helper stalled; no project or machine credentials changed.
  • Gateway and sidecar full tests passed with and without cloud-storage on the rebased runtime portion; the final follow-up changes only chart validation, comments and tests.
  • Scoped repository tooling Ruff, formatting, Rust formatting and diff checks passed.
  • Independent review verified prior hook/status/IPv6/pod-selection fixes, three formerly surviving mutations, 151 runtime-auth tests, manifest stability and token-leak checks. Its fixed-head follow-up passed all 15 guard-removal mutation cases, overbroad-guard negative controls and all 10 existing first-party collision cases.

Fresh full CI and CodeRabbit are running for this exact head. Merge waits for all checks, approved review and no unresolved threads. No live Kubernetes install/upgrade was performed.

Security review

This PR changes credential generation and wiring for the gateway and workers, with credential-separation refusals. The runtime dependency #751 and CI dependency repair #765 are merged. New values remain default-off.

Whole-PR independent adversarial review and complete sibling-sweep evidence records zero blocking findings and one nonblocking bundled-credential gap. The Grafana admin cases are fixed; remaining optional dependency cases are explicitly triaged in #767 and the docs describe the finite checked list.

Independent verification of the exact fixed head records zero blocking findings and no new findings, with regression/mutation and manifest-stability evidence. The pre-release source-install/image-version caveat remains documented; this PR neither publishes a release nor changes the 0.13.0 defaults.

📝 Walkthrough

The Helm chart adds generated and operator-provided gateway and worker tokens, validates token configuration and credential separation, and wires tokens to workloads. A release hook checks worker authentication. Gateway components select the first non-empty trimmed token from comma-separated values. Documentation and deployment notes describe token setup and rollout.

What the change does, by its title: Helm values (off by default) that generate a gateway token and a worker token, and related wiring such as a NetworkPolicy.

Probe at least:
1. Defaults: does rendering with default values produce exactly the manifests main produced (no behaviour change by default)? Diff the rendered output.
2. Secret handling: where tokens are generated (template functions, lookup of existing Secrets), whether they persist across helm upgrade or rotate unexpectedly (and what breaks then), whether any token value lands in a ConfigMap, an annotation, an env value instead of a secretKeyRef, a log line, NOTES.txt, or a rendered manifest that is not a Secret; RBAC scope to read the Secrets.
3. Enforcement: with the values on, can a pod in the cluster still reach worker inference or status ports without the token? Does the NetworkPolicy select the right pods and ports, cover ingress and egress as intended, and match the labels the chart actually renders (including sidecars, the gateway, config and MCP components and the metrics scrapers)? Does a missing NetworkPolicy controller fail open, and is that documented?
4. Upgrade paths: the two-step upgrade, mixed-version gateway and workers during a rollout, and the documented mode-none step (the generated gateway token goes to worker sidecars but not to the gateway): can it leave a window where auth is off or the cluster is broken?
5. Bypasses: services, ingresses, LoadBalancers or port-forward paths that skip the gateway; components the change leaves unauthenticated (for example the MCP edge) and whether that is a real exposure.
6. Test quality: do the render tests assert the security properties, and what is untested.

Checklist from docs/security-review-workflow.md (Authentication and authorization): probe missing, malformed, expired, revoked, replayed and foreign credentials; cross-tenant access; privilege escalation; and fail-open paths as applicable. Say whether the change's own sibling coverage is complete.

Reviewer report, unedited

Agent-generated adversarial review

Reviewed: head e89215c, range f52781a...e89215c (origin/main...head). The diff changes 9 files (chart README, NOTES.txt, _helpers.tpl, the gateway Deployment, the worker StatefulSet, two new token Secret templates, values.yaml and test_helm_render.py). No NetworkPolicy template changes; only the NetworkPolicy docs change.

Abuse cases considered

  • Default values: any change in the rendered manifests.
  • Token leakage: a token value outside a Secret (env value, ConfigMap, annotation, checksum, NOTES, logs).
  • Token lifecycle: regeneration or rotation across upgrade, helm template / Argo CD, Secret deletion, uninstall and reinstall.
  • Unauthenticated worker access: a pod reaching the worker API without the token, through the worker HTTP ports, /ws/status, sidecar ports, engine child servers, candle lanes and remote lanes.
  • NetworkPolicy fit: the policy selector compared with the labels the chart actually renders, covering the gateway, health-test Jobs, otel, config, MCP and KEDA jobs.
  • Upgrade windows: the two-step upgrades, single-step upgrades, --reuse-values, and mixed image versions.
  • Bypasses: Ingress, LoadBalancer, NodePort, the MCP edge, and extraEnv overrides of the auth variables.
  • Credential checklist: missing, malformed, multi-token, expired/revoked, replayed and foreign credentials, cross-release access, model code escalating through the shared worker token, and fail-open paths.

Test evidence

  • Default render (base vs head): used helm template (v3.16.4, locked dependency charts) on base f52781a and on head, with Secret data and checksum/* annotations masked. All 14 value sets rendered identical manifests:

    • defaults
    • one L4 pool
    • L4 plus CPU plus a candle lane
    • static auth with an operator Secret
    • token auth through gateway.extraEnv
    • worker NetworkPolicy
    • remote lane (upstreams fixture)
    • values-ha, values-aws, values-gke, values-aks and values-ack
    • gateway.healthMode=ws
    • mcpEdge.enabled
  • Render tests: ran tools/ci/tests/test_helm_render.py on a copy of head: 449 passed, 8 failed. The same 8 fail on base in the same environment; they need packages/ sources and a nats-server binary that the copy lacks. All 36 new tests pass.

  • Lint: helm lint passes on head, both with defaults and with the full secure combination.

  • NOTES.txt: rendered with helm install --dry-run=client and no kubeconfig. It prints only the kubectl get secret commands, never token values. The allowUnauthenticated warning appears as intended.

  • Token values: searched the secure render for each generated token as plain text, base64, sha256(token) and sha256(base64). Each base64 value appears once, inside its own Secret, and nowhere else.

  • Upgrade steps: diffed pod templates between each documented step:

    • gateway step 1 rolls only the worker StatefulSets;
    • gateway step 2 rolls only the gateway;
    • worker step 1 rolls only the gateway;
    • worker step 2 rolls only the workers.

    This matches the README.

  • NetworkPolicy selector: checked every rendered pod template against the selector the worker NetworkPolicy admits. Only the gateway Deployment matches. The health-test Jobs carry component=gateway but name=sie-health-test, so they do not.

  • Edge-case values: rendered 20 edge-case value sets; the results are under Findings.

  • Code reading:

    • packages/sie_server app factory and routers
    • packages/sie_gateway ws_health, auth middleware, config and main
    • packages/sie_server_sidecar pool admission
    • packages/sie_server_rust HTTP handler
    • packages/sie_mcp auth
    • the SGLang and TensorRT-LLM child launchers
    • the unmerged server/gateway token-auth branch feat/server-token-auth (4575be3)
  • Not exercised: Secret reuse through lookup across a real helm upgrade (no cluster). I verified it by reading: these Secrets use the same helper as the sie-config tokens.

Findings

B1. Blocking: the chart enforces nothing with images built from this head or from current main

workers.auth.enabled=true renders two things:

  • SIE_AUTH_MODE=token and SIE_AUTH_TOKEN into the worker containers (deploy/helm/sie-cluster/templates/worker-statefulset.yaml:460-468);
  • SIE_WORKER_AUTH_TOKEN into the gateway (templates/gateway-deployment.yaml:292-298).

No code at this head, or on main at 09b62a3, reads any of them:

  • packages/sie_server/src/sie_server/app/app_factory.py:86-87 installs only ShutdownMiddleware. No sie-server source reads SIE_AUTH_MODE or SIE_AUTH_TOKEN.
  • packages/sie_gateway/src/discovery/ws_health.rs:129 dials /ws/status with a bare connect_async(ws_url). Nothing reads SIE_WORKER_AUTH_TOKEN.

Images from this release would therefore serve every worker route without a token: /v1/encode, generation, chat, and the remote lanes that hold upstream credentials. Meanwhile the README "Worker token" section (README.md:1623-1637), values.yaml (:906-910) and the NOTES say the token is required. The README's own caveat ("older images ignore these variables") applies to the images of this release.

  • Failing sequence:
    1. helm upgrade ... --set workers.auth.enabled=true --set workers.networkPolicy.enabled=false with default image tags.
    2. From any pod, POST http://<worker-pod-ip>:8080/v1/encode with no Authorization header.
    3. The worker serves it. The operator sees workers.auth.enabled=true and no warning.
  • Where the implementation is: the unmerged branch feat/server-token-auth (server_auth.py ServerAuthMiddleware, and the ws_health.rs status_request with SIE_WORKER_AUTH_TOKEN).
  • Fix:
    • Merge this PR only after that change is on main and ships in the same release.
    • Or state the minimum image version in values.yaml and the README.
    • Add a post-install/upgrade test hook that calls a non-probe worker route without a token and expects 401. A stale or overridden image (workers.common.image.tag) would then fail the release instead of silently serving open.

N1. Non-blocking: the token-separation check covers fewer credentials than the chart's own list

sie-cluster.validateTokenSeparation (templates/_helpers.tpl:1033-1076) checks the gateway client token and the worker token against:

  • the Hugging Face token
  • the NATS passwords
  • the gateway admin token
  • the two sie-config tokens

The upstream-key collision check in the same file (_helpers.tpl:2022-2075) also lists credentials this check omits:

  • the oauth2-proxy client ID, client secret and cookie secret
  • the Better Stack token
  • the MCP connector secrets
  • mcpEdge.clusterApiKey
  • global.imagePullSecrets
  • the ingress, MCP and root-CA TLS keys

Gateway tokens supplied through gateway.extraEnv are not compared at all.

Each of these renders successfully:

  • auth.enabled=true (oauth2 edge), ingress with TLS, and workers.auth={enabled: true, tokenSecretName: oauth2-proxy, tokenSecretKey: OAUTH2_PROXY_COOKIE_SECRET}. Every worker container, which runs model code, receives the oauth2-proxy cookie secret and can forge edge sessions.
  • The same Secret key as gateway.auth.tokenSecretName with mode: token. Every API client and worker sidecar holds the cookie secret.
  • global.imagePullSecrets=[regcred] with workers.auth.tokenSecretName=regcred, tokenSecretKey=.dockerconfigjson. Model code receives the registry credentials.
  • mcpEdge.existingSecretName=mcp-conn with gateway.auth.tokenSecretName=mcp-conn, key connector-secrets.

Fix: build one list of the Secret keys the chart wires and run both checks from it. Add parametrized cases for each owner.

Because this is the sibling coverage of the change's own guard, the sibling coverage is incomplete.

N2. Non-blocking: the documented multi-token rotation breaks sidecar-to-gateway calls

The README's operator-managed bullet (README.md:1583-1592) recommends comma-separated tokens so they can be rotated one at a time. It also says the sidecars receive the same Secret key as SIE_GATEWAY_API_KEY (worker-statefulset.yaml:604-610).

The two sides read that value differently:

  • The sidecar sends the raw value: pool_admission.rs:170-174 calls bearer_auth(token), and the pinned reconciler does the same.
  • The gateway splits SIE_AUTH_TOKEN on commas (packages/sie_gateway/src/config.rs:802-805) and compares each entry.

So a Secret value a,b makes the sidecars send Bearer a,b, and GET /v1/pools returns 401. Non-default pool admission and the pinned reconciler then fail. The failure is closed (availability, not exposure). The wiring predates this PR, but this PR documents the rotation path next to it.

Fix: either give the sidecars a single-token key, or have the sidecar present only the first comma-separated token. At minimum, document that the key must hold one token while sidecars use it.

N3. Non-blocking: the MCP edge is silently broken once gateway auth is on

mcpEdge.enabled=true with gateway.auth={mode: token, generateToken: true} renders cleanly, but the MCP edge gets no SIE_API_KEY (templates/mcp-edge-deployment.yaml:60-66). Every MCP tool call is then refused by the gateway. This is closed, not open: the MCP edge still requires a connector secret (packages/sie_mcp/src/sie_mcp/auth.py refuses when none are configured unless SIE_MCP_ALLOW_ANONYMOUS is set). The README documents the manual step (:1591-1593).

Fix: when the gateway authenticates, mcpEdge.enabled is set and mcpEdge.clusterApiKey.existingSecretName is empty, either fail the render or warn in the NOTES.

N4. Non-blocking (documented): renderers without cluster access regenerate the tokens on every render

lookup at _helpers.tpl:561-567 returns nothing under helm template and Argo CD, so every sync writes a new token. Pods keep the old token until they restart. Gateway replicas and KEDA-scaled worker sidecars then disagree, which produces intermittent 401s (closed). The README (:1566-1574) documents this and points such users to tokenSecretName.

This becomes default behaviour for every GitOps user if generateToken defaults to true in 0.13.0, as the table plans.

Fix, before flipping that default: detect a lookup-less render (for example, a lookup of the release Namespace returning empty) and fail with guidance.

The rotation procedure has two further gaps:

  • Generated tokens have no overlap, so deleting the Secret and restarting means a hard cutover for every client at once.
  • The README gives no rotation procedure for the worker token.

N5. Non-blocking: worker auth variables are reserved only while the token is enforced

worker-statefulset.yaml:40-43 reserves SIE_AUTH_MODE, SIE_AUTH_TOKEN and SIE_AUTH_TOKENS only when the token is enforced. In upgrade step 1 (enabled=true, allowUnauthenticated=true), workers.common.extraEnv=[{name: SIE_AUTH_TOKEN, value: x}] therefore renders.

With the server change on feat/server-token-auth, a configured token turns auth on even when SIE_AUTH_MODE is unset. The workers would require x while the gateway presents the generated token, so WebSocket health is refused (closed).

The same branch announces that from 0.13.0 an exposed sie-server requires a token by default. The chart renders no SIE_AUTH_MODE on workers when it is not enforcing, so such an image would generate its own per-pod token.

Fix:

  • Reserve the three names whenever workers.auth.enabled is set.
  • Render SIE_AUTH_MODE=none explicitly when worker auth is off or in the upgrade step.

workers.common.workerSidecar.extraEnv can also override SIE_GATEWAY_API_KEY without an error (it renders a duplicate entry, and the last one wins).

N6. Non-blocking: a generated token is withheld when the gateway auth mode is unknown at render time

Values: gateway.auth={mode: token, generateToken: true} with gateway.extraEnv=[{name: SIE_AUTH_MODE, valueFrom: ...}].

enforcedTokenSecretName (_helpers.tpl:484-491) requires authenticates, which is false when the mode is not known at render time. The gateway therefore gets no SIE_AUTH_TOKEN. If the referenced value resolves to token at runtime, the gateway refuses every request with 500 (closed). An operator-managed tokenSecretName is wired in the same situation, so the two paths behave differently.

Fix: wire the generated Secret whenever the mode is unknown, or fail the render.

Probe areas

  1. Defaults: no findings. The default renders are byte-identical apart from random Secret values, across 14 value sets including all cloud presets.
  2. Secret handling: no findings for leakage.
    • Tokens reach consumers only through secretKeyRef, are not in any ConfigMap, annotation or checksum, and NOTES prints only commands.
    • The chart grants no RBAC on Secrets; workers have automountServiceAccountToken: false and no shared process namespace, so model code cannot read the sidecar's environment.
    • Persistence follows the sie-config helper (reuse, a minimum length of 32, keep).
    • The lifecycle notes are N4.
  3. Enforcement: B1 is blocking. The NetworkPolicy itself has no findings:
    • It selects worker pods by the worker selector labels and admits only pods matching the release-scoped gateway selector, on ports 8080 to 8080+n-1.
    • It is ingress-only, which is the intent.
    • Worker metrics are pushed over OTLP, so no scraper needs the worker ports.
    • The kubelet probes use the exempt paths.
    • With no enforcing CNI the policy fails open. That is documented in values.yaml and in "Worker NetworkPolicy", but not restated in "Securing the cluster" (a documentation nit).
  4. Upgrade paths: the documented rolls are verified.
    • The mode-none step opens no window: with an effective mode of none, the Ingress and LoadBalancer guards still refuse to render (verified), and the gateway ignores bearer tokens it was not given.
    • Enabling the gateway token in a single step gives 401s on sidecar pool reads until the workers restart; the two-step path avoids this.
    • Mixed image versions are B1.
    • N5 applies to the worker upgrade step.
  5. Bypasses: no new bypasses.
    • Routing is queue-only, and the gateway's only HTTP contact with workers is /ws/status.
    • candle serves only probes.
    • The SGLang child starts without --host (SGLang's default is loopback), and TensorRT-LLM binds 127.0.0.1.
    • Ingress, LoadBalancer and NodePort stay guarded on the effective auth mode.
    • The MCP edge keeps its own connector-secret auth (N3 is availability only).
    • Residual risk, not new: the in-cluster hops sidecar to gateway (http://) and gateway to worker (ws://) carry the static bearer tokens in plaintext.
  6. Test quality: the tests assert the env wiring, the Secret shape, the off-by-default state, the reserved variables and the separation cases well. They do not cover:
    • full default-render equality with main;
    • token reuse through lookup;
    • the absence of token values outside Secrets;
    • the NOTES text;
    • a contract check that the server and gateway sources actually read SIE_AUTH_MODE, SIE_AUTH_TOKEN and SIE_WORKER_AUTH_TOKEN (such a check would have caught B1);
    • the N1 siblings;
    • MCP with token auth (N3);
    • the valueFrom mode case (N6);
    • multi-token Secrets with sidecars (N2).

Authentication and authorization checklist

  • Missing credential: the gateway returns 401. The worker depends on B1.
  • Malformed credential: generated tokens are alphanumeric. The operator multi-token format breaks the sidecars (N2).
  • Expired or revoked credential: tokens are static with no expiry. Revoking means deleting the Secret and restarting, and a single generated token means a hard cutover (N4).
  • Replayed credential: the static bearer tokens can be replayed, and the in-cluster hops are plaintext.
  • Foreign credential: the gateway and worker tokens are separate Secrets, and the render fails on the same Secret key (verified).
  • Cross-release access: selectors and Secret names are scoped to the release.
  • Privilege escalation: one worker token is shared by every pool, so model code can call other workers. This is documented, and the NetworkPolicy mitigates it. N1 lets a misconfiguration hand model code other credentials.
  • Fail-open paths:
    • B1 (images that ignore the variables);
    • allowUnauthenticated (warned in NOTES);
    • no enforcing CNI (documented);
    • a gateway extraEnv setting SIE_AUTH_MODE=none (still caught by the Ingress and LoadBalancer guards).
  • Sibling coverage: incomplete (N1, N5).

Validate the probe arguments in the command stubs.

The kubectl stub returns STUB_PODS for any selector, and the curl stub returns STUB_HTTP_CODE for any request. A hook that probes the wrong worker or sends a token can therefore pass the 401 case. Make the stubs check the current-revision selector, /v1/models URL, and absence of credentials. The rendered hook relies on those details to test anonymous worker access. (raw.githubusercontent.com)

Based on learnings, a security-sensitive test must assert the fields that determine the authorization outcome.

🟠 Major · Pass the effective gateway token to the worker sidecar. · worker-statefulset.yaml:624-630

deploy/helm/sie-cluster/templates/worker-statefulset.yaml:624-630
🩺 Stability & Availability | 🟠 Major | ⚡ Quick win

Pass the effective gateway token to the worker sidecar.

When gateway.extraEnv supplies SIE_AUTH_TOKENS, the sidecar still reads only gateway.tokenSecretName. The sidecar therefore sends /v1/pools without a bearer token, or sends the configured Secret token when SIE_AUTH_TOKENS overrides that Secret. The gateway gives SIE_AUTH_TOKENS precedence, so these requests can receive 401 Invalid token and prevent worker pool admission.

Render SIE_GATEWAY_API_KEY from the effective gateway token source. Select SIE_AUTH_TOKENS before SIE_AUTH_TOKEN, preserve valueFrom, and fall back to gateway.tokenSecretName. Both cases need this same worker-sidecar wiring correction.

deploy/helm/sie-cluster/templates/_helpers.tpl:1032-1040
🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Require an MCP API key for unknown gateway auth modes.

gateway.extraEnv permits SIE_AUTH_MODE through valueFrom and renders it after the chart-defined value. The helper then marks the mode unknown and skips the MCP credential check. If the runtime value is token or static, the gateway requires authentication, but the MCP edge sends no Authorization header without SIE_API_KEY. MCP tool calls can therefore receive HTTP 401.

Author response to adversarial review run 1

Head: aad0c644f3cebe6b96a5014fc90a63b1e2e5542e. Run 1 reviewed e89215c9.

Commits since that review:

  • d13597e7 fix(helm): verify worker auth at release time and widen the token guards
  • 1df946c7 fix(helm): let the worker auth test reach the workers and fail closed
  • two merges of main: 9f2de3f0, and 38aefcfd, which brings in feat(server): add opt-in token auth and warn about exposed servers #751 (2d56a661)
  • fe45d4ef test(helm): check the worker auth variables against the merged sources
  • aad0c644 docs(helm): say the worker auth variables stay reserved in the first upgrade step, which fixes a CodeRabbit finding

References: chart paths are under deploy/helm/sie-cluster/, line numbers are at aad0c644, and every test is in tools/ci/tests/test_helm_render.py unless stated otherwise.

How the fixes were tested:

  • Each fix has a render test that fails without it, run against helm template of the real chart.
  • The hook's shell script is executed, against stubbed kubectl and curl.
  • Each fix was mutation-checked: reverting it alone makes the named tests fail.

B1. Blocking: the chart enforced nothing with the images of this head or of main at the time

Fixed in three ways.

1. The runtime side is on main.

  • feat(server): add opt-in token auth and warn about exposed servers #751 merged as 2d56a661, and this branch now contains it. The workers read SIE_AUTH_MODE and SIE_AUTH_TOKEN (packages/sie_server/src/sie_server/core/server_auth.py), and the gateway reads SIE_WORKER_AUTH_TOKEN (packages/sie_gateway/src/config.rs).
  • The chart and the runtime ship in the same release.
  • test_the_worker_auth_variables_the_chart_renders_are_read_by_the_images checks that the server and gateway sources read every worker-auth variable the chart renders.

2. The image floor is stated. values.yaml:909-920 and README.md:1665-1680 say that worker auth needs sie-server and sie-gateway images from this chart's release (appVersion) or later. Images of 0.10.1 and earlier ignore the variables.

3. A release-time check. templates/hooks/worker-auth-test.yaml is a post-install and post-upgrade hook Job, rendered only while the workers require the token.

  • For every lane that serves the worker API, it waits up to four minutes for a Ready pod of the StatefulSet's updateRevision (:117).
  • It then sends GET /v1/models without a token (:125). 401 passes (:127).
  • The release fails in three cases:
    • any other HTTP status (:134-136);
    • a ready worker that does not answer (:146-148);
    • a missing StatefulSet (:111-113).
  • A lane with no ready pod in the window is skipped with a warning. When no worker was checked at all, the Job ends with a warning.
  • Its ServiceAccount can only get StatefulSets and list Pods.
  • Both worker NetworkPolicies admit its pod only while the workers require the token (templates/worker-networkpolicy.yaml:67, templates/worker-remote-networkpolicy.yaml:96).

Tests:

  • test_enforced_worker_auth_adds_a_release_test_of_every_api_lane
  • test_there_is_no_worker_auth_test_while_workers_do_not_require_the_token
  • test_worker_policies_admit_the_auth_test_only_while_workers_require_the_token
  • test_the_worker_auth_test_fails_closed_and_reports_what_it_checked
  • test_the_worker_auth_test_script_decides_on_what_it_observes: it runs the rendered script and checks that it passes on 401, fails on 200, 404, an unanswering ready worker and a missing StatefulSet, and warns when no pod is ready.

Mutations, each caught by 1 test:

  • the hook includes the Candle lane;
  • the hook renders in the upgrade step;
  • 000 (no answer) counts as checked;
  • a missing StatefulSet is ignored;
  • either worker policy omits the test pod.

N1. The token-separation check covered fewer credentials than the chart's own list

Fixed. One list now feeds both the token-separation check (templates/_helpers.tpl:1063-1083) and the upstream-key cross-check (:2117). That list is sie-cluster.wiredSecretKeys (_helpers.tpl:1093-1172), every Secret key the chart wires:

  • the gateway client token, generated or operator-managed, and gateway.extraEnv token Secrets;
  • the worker token;
  • the Hugging Face token, the gateway admin token, both sie-config tokens and the NATS passwords;
  • image pull secrets;
  • the oauth2-proxy client ID, client secret and cookie secret;
  • the Better Stack token;
  • the MCP connector secrets and the MCP edge cluster API key;
  • the ingress, MCP and root-CA TLS keys.

Gateway client credentials may share a key with each other, so the MCP edge can present the gateway token. Any other shared key fails the render. README.md:1603-1608 lists the owners.

Tests:

  • test_client_and_worker_tokens_are_kept_apart_from_every_wired_secret_key: one case per owner, including run 1's four failing inputs.
  • test_an_upstream_key_cannot_be_a_gateway_extra_env_token
  • test_an_upstream_key_cannot_be_the_gateway_client_or_worker_token
  • test_the_mcp_edge_may_present_the_gateway_client_token

Mutations:

  • dropping the oauth2-proxy keys from the list: 2 tests fail;
  • dropping the extraEnv tokens: 3 fail;
  • not treating the MCP key as a gateway client credential: 1 fails.

N2. The documented multi-token rotation broke sidecar-to-gateway calls

Fixed in the sidecar. It reads SIE_GATEWAY_API_KEY as a comma-separated list and presents the first token (packages/sie_server_sidecar/src/main.rs:444). This matches how the gateway reads its own list.

  • Rotation: README.md:1637-1650 gives a rotation with overlapping tokens: new-token,old-token, then move clients, then remove the old token. The sidecars present the new token from the first step.
  • MCP edge: it presents the whole value, so README.md:1596-1599 requires its key to hold a single token.
  • Test: packages/sie_server_sidecar tests::gateway_api_key_presents_the_first_listed_token. Reverting the fix fails it.

N3. The MCP edge was silently broken once gateway auth was on

Fixed: the render fails (templates/_helpers.tpl:1032-1041) when all of these hold:

  • the gateway requires a token;
  • mcpEdge.enabled is set;
  • mcpEdge.clusterBaseUrl is empty, so the edge calls the in-cluster gateway;
  • mcpEdge.clusterApiKey.existingSecretName is empty.

The message names the values to set. No documented install combined the MCP edge with gateway token auth, so this breaks no documented path. See README.md:1596-1602.

Tests:

  • test_the_mcp_edge_needs_a_gateway_token_when_the_gateway_requires_one
  • test_the_mcp_edge_renders_when_it_has_what_its_gateway_needs: covers gateway mode none, an external clusterBaseUrl, and a cluster API key.

Mutation: removing the check fails 1 test.

N4. Renderers without cluster access regenerate the tokens on every render

Documented in this PR. The detection belongs to the 0.13.0 change that makes generateToken the default.

  • generateToken stays opt-in here.
  • README.md:1432 and the generated-token bullets point helm template and GitOps users at tokenSecretName.
  • The 0.13.0 change must detect a render without cluster access and fail with guidance before it flips the default. A probe that uses lookup of the release namespace fails a first helm install --create-namespace, so it needs its own design.

The two rotation gaps are closed in the README:

  • the gateway rotation with overlapping tokens (README.md:1637-1650);
  • a worker-token rotation procedure for both health modes (README.md:1731).

N5. The worker auth variables were reserved only while the token was enforced

Fixed.

  • Reserved names: SIE_AUTH_MODE, SIE_AUTH_TOKEN and SIE_AUTH_TOKENS are reserved whenever workers.auth.enabled is set, including the allowUnauthenticated step (templates/worker-statefulset.yaml:40-43).
  • Explicit none: containers that serve the worker API get SIE_AUTH_MODE=none explicitly when the workers do not require the token (:484-487), unless a worker extraEnv list sets one of the three names (:77-80). That is possible only while worker auth is off.
    • A worker therefore never generates a token of its own.
    • It never receives SIE_AUTH_TOKEN without SIE_AUTH_MODE=token (:476-483).
    • feat(server): add opt-in token auth and warn about exposed servers #751's server refuses a token together with SIE_AUTH_MODE=none, and, from 0.13.0, generates a token on an exposed bind. Rendering none explicitly covers both behaviours.
  • Sidecar key: workers.common.workerSidecar.extraEnv cannot set SIE_GATEWAY_API_KEY while the chart wires it (:54).
  • Docs: README.md:1680-1695. A CodeRabbit finding on fe45d4ef led to aad0c644, which says that the three variables stay reserved in the first upgrade step, and that a worker extraEnv list overrides the explicit none only while worker auth is off.

Tests:

  • test_worker_auth_variables_are_reserved_in_the_upgrade_step
  • test_workers_that_do_not_require_the_token_are_explicitly_open
  • test_an_operator_worker_token_in_extra_env_is_not_overridden
  • test_the_sidecar_gateway_key_is_reserved_while_the_chart_wires_it

Mutations:

  • reserving only while enforced: 3 tests fail;
  • no explicit none: 2 fail;
  • none overriding an extraEnv token: 1 fails;
  • the sidecar key not reserved: 1 fails.

N6. A generated token was withheld when the gateway auth mode was unknown at render time

Fixed. sie-cluster.gateway.enforcedTokenSecretName (templates/_helpers.tpl:486-494) wires the generated Secret when the effective mode is unknown, which happens when gateway.extraEnv sets SIE_AUTH_MODE through valueFrom. That is how an operator-managed Secret is already treated. The gateway receives it at templates/gateway-deployment.yaml:276-282. See README.md:1610-1613.

Test: test_a_gateway_mode_from_value_from_gets_the_generated_token.

Mutation: not wiring the token for an unknown mode fails 1 test.

Header precedence after #751

I re-checked the chart against the merged rule. The gateway uses Authorization when a request also sends x-api-key, and until 0.13.0 it uses only the first Authorization value.

  • No chart text contradicted the rule.
  • README.md:1559-1565 now says clients may send x-api-key, and states the precedence and repeated-header rules.
  • The chart wires one gateway token to the sidecars and one worker token to the gateway, and each consumer presents it as a single Authorization: Bearer header. The rule therefore changes nothing in the chart's own calls.

Not verified on a cluster: with the oauth2-proxy edge (auth.enabled=true), the Ingress copies the headers listed in auth.ingress.authResponseHeaders (default Authorization) from the edge's response onto the upstream request. If the edge returns an Authorization header, it replaces the client's, and the gateway reads it before x-api-key. Combining the edge with gateway token auth on Ingress traffic is not a documented setup today, and this PR does not change it.

Validation at aad0c644

  • helm lint passes in two configurations:

    • with defaults;
    • with gateway.auth.mode=token, gateway.auth.generateToken=true, workers.auth.enabled=true and workers.networkPolicy.enabled=true.
  • Render tests: tools/ci/tests/test_helm_render.py gives 499 passed, with no xfail left.

  • aad0c644 changes only README text. The lint and render results above are from fe45d4ef and still apply.

  • CodeRabbit approved aad0c644, and no review threads are open.

  • All 44 checks pass, including the required CI / Required.

Independent adversarial review, run 2 (agent-generated)

Review record

  • Reviewer session id: a2847ba2dfbba3da2. A fresh agent, started without the context of the authoring session or of run 1. It is not a fork or a context-inheriting subagent, and no memory or instruction entry it loaded mentions this PR.

  • Credentials: its brief forbids every write action, including gh, push and comments. It worked from local copies of the whole diff, run 1's report and the author's response, plus a detached checkout of the head. The platform does not strip credentials from an agent's environment, so this limit rests on its instructions.

  • Inputs given:

    No scope limit.

  • Disposition:

    • Run 1's B1 is RESOLVED: the runtime on main reads exactly what the chart wires, the contract test passes without xfail, and the hook behaves as described. Run 1's N1 to N6 are RESOLVED.
    • New findings F1 to F5 are non-blocking. They are fixed in this PR before merge:
      • F1: the release-time worker-auth check skips scale-to-zero lanes at once, uses pipefail, brackets IPv6, keeps its result visible and gets a wider deadline;
      • F2: the documentation now covers the test-pod admission;
      • F3: the single-token rule for the worker token;
      • F4: an unknown gateway mode counts as authenticating;

Do:
1. For every earlier finding (B1 and N1 to N6), state RESOLVED, NOT RESOLVED or INVALID, with evidence (file:line, a render you ran, or a failing values set you constructed). Treat the response as a claim to verify. In particular check B1 end to end at this head: the server and gateway sources on main now read SIE_AUTH_MODE, SIE_AUTH_TOKEN and SIE_WORKER_AUTH_TOKEN the way the chart wires them, the contract test passes without any xfail, and the post-install/upgrade worker-auth test hook behaves as described (passes only on 401, fails on any other status, warns when no worker could be checked), with least-privilege RBAC.
2. Confirm that rendering with default values produces exactly what main produces apart from documented, intended differences (the author says non-enforcing workers now get an explicit SIE_AUTH_MODE=none); diff the renders.
3. Review the new chart code: the single wired-Secret-key list and both checks that read it, the sidecar's first-token presentation, the MCP-edge render failure, the valueFrom mode wiring, the reserved variables and extraEnv refusals, the NetworkPolicy changes that admit the test pod, and the README rotation procedures. Look for token leakage outside Secrets, fail-open paths, broken upgrades, and bypasses.
4. Judge test quality: do the render tests assert the security properties, and would they fail if each fix were reverted?

Checklist from docs/security-review-workflow.md (Authentication and authorization): probe missing, malformed, expired, revoked, replayed and foreign credentials; cross-tenant access; privilege escalation; and fail-open paths as applicable. Say whether sibling coverage is complete.

Report format (it is posted on the PR unedited, labelled agent-generated):
- A first line "Agent-generated adversarial review".
- Reviewed head and range.
- Disposition of each earlier finding (RESOLVED / NOT RESOLVED / INVALID, with evidence).
- Abuse cases considered for the new code.
- Test evidence (what you ran and the results).
- New findings, each with severity (blocking / non-blocking), file:line, a concrete failing input or sequence, and a suggested fix. Say "no findings" for an area that held.
- A final verdict line: "Blocking findings: N".

Disposition of earlier findings

B1: RESOLVED (one residual, folded into F1)

Runtime on main:

  • packages/sie_server/src/sie_server/core/server_auth.py:31-36 reads SIE_AUTH_MODE, SIE_AUTH_TOKENS and SIE_AUTH_TOKEN. It exempts only /healthz, /livez and /readyz.
  • The middleware covers both HTTP and WebSocket scopes (:317). app/app_factory.py:96-97 installs it in token mode.
  • packages/sie_gateway/src/config.rs:790-801 reads SIE_WORKER_AUTH_TOKEN. main.rs:198 and discovery/ws_health.rs:138-159 present it on every /ws/status dial.

Chart wiring matches:

  • worker-statefulset.yaml:476-483 sets SIE_AUTH_MODE=token and SIE_AUTH_TOKEN from a secretKeyRef.
  • gateway-deployment.yaml:292-298 sets SIE_WORKER_AUTH_TOKEN.
  • The kubelet probes use the exempt paths (worker-statefulset.yaml:525,534,539).
  • The worker container takes env only from workers.common.extraEnv and bundles.*.extraEnv, and both are reserved. There is no args override, and the server CLI has no auth flags.
  • The candle worker serves only probes (packages/sie_server_rust/src/ipc.rs:381-394).

Contract test: test_the_worker_auth_variables_the_chart_renders_are_read_by_the_images passes. tools/ci/tests/test_helm_render.py contains no xfail marker, and -rx reported none.

Hook (templates/hooks/worker-auth-test.yaml): I ran the rendered script against stubbed kubectl, curl, date and sleep.

  • It passes only when every ready pod answers 401.
  • It fails on 200, 403 and 404, on a ready pod that does not answer, and on a missing StatefulSet.
  • It exits 0 with a WARNING when no pod is ready.

RBAC: the Role grants only get statefulsets and list pods (:47-53). That is least privilege, apart from a nit: get could be narrowed with resourceNames to the lane names, which are known at render time.

Residual:

  • At this head, and on main until release-please bumps Chart.yaml, appVersion is v0.10.1. A helm install from the source tree therefore deploys worker images that ignore these variables.
  • README.md:1665-1667 ("this chart's release (its appVersion) or later. Images of 0.10.1 and earlier ignore these variables") contradicts itself when read in the source tree. It is correct once the release bump lands (release-please-config.json lists Chart.yaml in extra-files).
  • The published chart and its images ship together, so this is not blocking. The hook is the only guard for source installs and image-tag overrides, and F1 covers its gaps.

N1: RESOLVED

One list, two readers: sie-cluster.wiredSecretKeys (_helpers.tpl:1093-1172) feeds both validateTokenSeparation (:1063-1083) and the upstream-key check (:2117).

Run 1's inputs: all four now fail the render with named errors (the tests cover them). Two inputs of my own also fail:

  • worker token equal to the operator config admin token;
  • worker token equal to <fullname>-upstreams/upstreams.yaml.

Sibling coverage is complete:

  • I listed every secretKeyRef, secretName and envFrom in templates/. Every chart-wired key is on the list.
  • Upstream API keys and the upstreams file are covered by the upstream check, which now also sees the client and worker tokens.

N2: RESOLVED

  • packages/sie_server_sidecar/src/main.rs:441-447 presents the first non-empty trimmed entry.
  • That matches the gateway's env_csv (config.rs:598-607).
  • I compiled the function standalone with rustc --test, adding a parity check against the gateway's split-and-trim parsing, and it passes.
  • The worker-token sibling is F3.

N3: RESOLVED for a known gateway mode (residual F4)

_helpers.tpl:1032-1041 fails the render as described. Removing the check makes test_the_mcp_edge_needs_a_gateway_token_when_the_gateway_requires_one fail.

N4: RESOLVED for this PR's scope

  • generateToken stays opt-in.
  • The helm template caveat is documented.
  • Both rotation procedures now exist (README.md:1637-1650 and :1731-1743).

The lookup-less render detection is now a precondition of the 0.13.0 default flip. It should be tracked in an issue so it is not lost.

N5: RESOLVED

  • The three names are reserved whenever workers.auth.enabled is set (worker-statefulset.yaml:40-44). I also confirmed this for bundle-level extraEnv in the upgrade step, which this PR's tests do not cover.
  • The explicit SIE_AUTH_MODE=none is rendered (:484-487). It is skipped only when a worker extraEnv sets one of the names, which is possible only while worker auth is off.
  • SIE_GATEWAY_API_KEY is reserved while the chart wires it (:53-55).

N6: RESOLVED

_helpers.tpl:486-494. My render with a configMapKeyRef mode wires the generated token to the gateway, and the mutation is caught.

Abuse cases considered

  • Defaults: render drift from main across 19 value sets.
  • Token leakage: plain text, base64 and SHA-256 forms, outside the Secrets and in NOTES.
  • Extra-env bypasses:
    • extraEnv overrides of SIE_AUTH_* at the common and bundle level, in both upgrade steps;
    • gateway extraEnv token overrides;
    • sidecar SIE_GATEWAY_API_KEY.
  • Gateway mode: a valueFrom mode and a literal-mode override in both directions.
  • Secret-key collisions: worker and client tokens against every chart-wired key, including the upstreams file.
  • Lanes: candle, remote and multi-GPU child containers.
  • The hook:
    • lane enumeration compared with the StatefulSet loop;
    • status handling (401, 2xx, 3xx and 4xx, no answer);
    • a missing StatefulSet;
    • kubectl errors;
    • zero-replica lanes and timing;
    • IPv6 pod IPs;
    • RBAC scope;
    • label spoofing against the NetworkPolicy admission.
  • NetworkPolicies: whom they admit, by label and scope.
  • Upgrades: pod-template rolls for each documented step in NATS and WebSocket health modes, --reuse-values from older values, and long fullname truncation.

Credential checklist:

  • Missing: 401.
  • Malformed: 401 "Invalid token".
  • Repeated conflicting headers: 401.
  • Foreign credential: separate Secrets, with collisions failing the render.
  • Expired or revoked: static tokens; rotation is documented.
  • Replayed: static bearer tokens over plaintext in-cluster hops. This predates the PR.
  • Cross-release: selectors and names are release-scoped.
  • Privilege escalation: the shared worker token is documented, and the NetworkPolicy mitigates it.
  • Fail-open paths:
    • allowUnauthenticated (warned in NOTES);
    • no enforcing CNI (documented);
    • old images (B1 residual and F1).

Test evidence

  • Render tests: tools/ci/tests/test_helm_render.py at head, run from a full-tree copy with the locked dependency charts: 499 passed, no xfail.

  • helm lint (v3.16.4): passes with defaults and with the secure combination plus an L4 pool.

  • Default render, base 2d56a661 against head: Secret data and checksum/* were masked. 19 value sets:

    • defaults
    • L4
    • L4 with 2 GPUs
    • L4 + CPU + candle
    • static operator Secret
    • token via extraEnv
    • worker NetworkPolicy
    • remote lane
    • WebSocket health
    • MCP edge
    • autoscaling
    • worker extraEnv with its own SIE_AUTH_TOKEN
    • worker extraEnv with SIE_AUTH_MODE=none
    • sidecar extraEnv with SIE_GATEWAY_API_KEY
    • values-ha, values-aws, values-gke, values-aks, values-ack

    Result: the only difference is SIE_AUTH_MODE: none added to non-candle worker containers. Defaults (no pools), values-ha and the two worker-extraEnv cases are identical. This matches the documented change.

  • Leak scan (secure combination): each generated token appears once, base64-encoded, in its own Secret. It appears nowhere as plain text or as a SHA-256 of either form. I rendered NOTES through a scratch wrapper, and it prints only kubectl get secret commands.

  • Upgrade steps: in both health modes, gateway step 1 rolls only the worker StatefulSet and step 2 only the gateway. Worker step 1 rolls only the gateway and step 2 only the workers. Rendering the same values twice changes nothing. This matches the README.

  • Hook script with stubs:

    • two pods, both 401: exit 0;
    • second pod 200 or 403: exit 1;
    • revision read fails: exit 1;
    • pods list fails on every call: exit 0 with warnings only (F1);
    • IPv6 pod IP: exit 1 (F1);
    • every lane at zero replicas, on a virtual clock: sleeps 240s, exit 0 (F1).
  • Mutations: 27 single-fix reversions, each run against the 74 new test cases. 24 were caught:

    • every one the author lists;
    • dropping oauth2, extraEnv, image-pull, TLS or Better Stack keys from the list;
    • removing the separation-check include;
    • the gateway reserved names;
    • wiring the generated token with mode none;
    • the worker missing SIE_AUTH_TOKEN.

    3 survived (F5).

  • Not verified here: a real helm upgrade (lookup reuse, hook execution on a cluster), the sidecar crate's own cargo test, and CI or CodeRabbit status.

New findings

F1. Non-blocking. The release-time worker-auth check passes silently in the default scale-to-zero topology and adds about 4 minutes to every upgrade.

  • Where: templates/hooks/worker-auth-test.yaml:82,86,101,106,118,145-157.
  • Sequence: the default GPU pools have minReplicas: 0 (values.yaml pools at :1132, :1171, :1197, :1229). Enable workers.auth.enabled=true and run helm upgrade while the lanes are idle.
    1. The script waits until DEADLINE (240 s) even though .spec.replicas is 0.
    2. It logs "WARNING: no worker was checked" and exits 0.
    3. Helm deletes the Job on success (hook-delete-policy: ...,hook-succeeded), so nobody sees the warning, and NOTES does not mention it.
  • Consequence: the only guard for source installs and workers.common.image.tag overrides (the B1 residual) is a no-op exactly when GPU lanes are idle. Old workers then scale up later and serve without a token.
  • Further problems:
    • Tight deadline: activeDeadlineSeconds: 300 against a 240 s wait, plus the image pull and three kubectl calls per lane, leaves under 60 s of margin. A cold pull can fail the Job with DeadlineExceeded, which fails the release (or rolls it back under --atomic).
    • Masked kubectl errors: kubectl get pods | jq runs without pipefail, so a persistently failing pod list becomes a pass with warnings.
    • IPv6: a pod IP is formatted as http://$address:$PORT, so an IPv6-primary cluster fails every release with worker auth on.
  • Fix:
    • Read .spec.replicas and skip zero-replica lanes immediately.
    • Use set -o pipefail (BusyBox ash supports it).
    • Keep the result visible: drop hook-succeeded so ttlSecondsAfterFinished keeps the Job and its log, or add a NOTES line naming the Job and saying the check is best effort.
    • Widen the deadline margin and bracket IPv6 addresses.
    • Consider a render-time guard: when workers.auth.enabled is set, fail when workers.common.image.tag parses as a semver lower than .Chart.AppVersion. That enforces the README rule without a cluster.

F2. Non-blocking (documentation). The security docs say the worker policies admit only the gateway, but they now also permanently admit the auth-test pod label.

  • Where:
    • README.md:1746-1753 ("admits only this release's gateway pods", "It needs no change for the worker token: the gateway is the only caller").
    • README.md:1897-1900.
    • values.yaml:941-942 and values.yaml:987-988.
  • Behaviour: while worker auth is enforced, worker-networkpolicy.yaml:64-68 and worker-remote-networkpolicy.yaml:93-97 also admit any pod labelled {name: sie-health-test, component: worker-auth, instance: <release>}. The rule is permanent, not only while the hook runs.
  • Risk: no new exposure. Label admission is as strong as pod-create RBAC, as it already is for the gateway selector. Operators auditing ingress would be misled.
  • Fix: update those passages.

F3. Non-blocking (availability). The worker-token sibling of N2.

  • Mismatch: the gateway presents the whole SIE_WORKER_AUTH_TOKEN value (config.rs:794-801), while sie-server splits SIE_AUTH_TOKEN on commas (server_auth.py:65-71).
  • Failing input: workers.auth.tokenSecretName pointing at a key that holds new,old, with gateway.healthMode=ws. The gateway sends Bearer new,old, and every /ws/status dial gets 401. This fails closed.
  • Gap: the README and values do not say this key must hold exactly one token, while the gateway client token is documented as a comma-separated list.
  • Fix: document the single-token requirement next to workers.auth.tokenSecretName, or have the gateway present the first entry, as the sidecar now does.

F4. Non-blocking (availability). The N3 guard and the NOTES text ignore an unknown gateway mode.

  • Values: gateway.auth.generateToken=true, gateway.extraEnv=[{name: SIE_AUTH_MODE, valueFrom: {configMapKeyRef: ...}}] and mcpEdge.enabled=true.
  • Result: the render succeeds with no SIE_API_KEY on the MCP edge. mcpEdge.validateGatewayToken uses gateway.authenticates, which requires a known mode.
  • Why it matters: the gateway does receive the token (the N6 fix), so a mode that resolves to token refuses every MCP call.
  • NOTES: NOTES.txt:40 also prints "does not require this token yet (gateway auth mode none)" in this case.
  • Fix: treat an unknown mode as authenticating in the MCP guard (for example, whenever enforcedTokenSecretName is non-empty), and reword NOTES for the unknown-mode case.

F5. Non-blocking (test quality). The hook's pod selection is untested.

  • Survivors: each of these mutations leaves all 74 new test cases green:
    • removing the Ready filter;
    • replacing the controller-revision-hash=$revision selector;
    • removing the deletionTimestamp filter.
  • Cause: the stubbed kubectl ignores -l. A regression that checks the wrong revision, which could be old pods that already enforce, would go unnoticed.
  • Also uncovered: zero-replica skipping, pipefail, and bundle-level extraEnv reservation in the upgrade step (verified here by render only).
  • Fix: make the stub assert the selector and return mixed ready, unready, terminating and old-revision pods.

Areas with no findings

  • secret handling and leakage
  • default-render drift
  • the reserved variables and extraEnv refusals (gateway, worker common and bundle, sidecar)
  • the valueFrom mode wiring
  • the separation list
  • the sidecar first-token change
  • the upgrade-step rolls
  • RBAC scope (apart from the resourceNames nit)
  • cross-release isolation

Blocking findings: 0

Krisztian Gajdar and others added 7 commits October 16, 2026 17:02
- A post-install and post-upgrade hook Job fails the release when a ready
  worker of a lane's current revision answers GET /v1/models without a
  token, so an image that ignores workers.auth cannot serve open.
- One list of every Secret key the chart wires feeds both the token
  separation check and the upstream key check, adding the oauth2-proxy,
  Better Stack, MCP, image pull, TLS and gateway.extraEnv token keys.
- Workers that do not require the token get SIE_AUTH_MODE=none unless a
  worker extraEnv sets the auth variables, which are reserved whenever
  workers.auth.enabled is set. SIE_GATEWAY_API_KEY is reserved in the
  sidecar extraEnv while the chart wires it.
- The render fails when the MCP edge would call a token-auth gateway
  without a cluster API key, and a gateway mode from valueFrom receives
  the generated token as an operator Secret does.
- The worker sidecar presents the first token of a comma-separated list.
- The README states the image floor and gives rotation procedures for the
  gateway and worker tokens.
The worker NetworkPolicies admit the worker-auth test pod while the
workers require the token. The test now fails when a ready worker of the
current revision does not answer or a lane's StatefulSet is missing, and
logs a warning instead of success when it checked no worker. A render test
runs the hook script against stubbed kubectl and curl.
Server token auth is on main, so the check that sie-server and the gateway read the worker auth variables the chart renders passes and is no longer expected to fail. The chart README describes x-api-key and the gateway's header precedence.
- The release-time worker token test skips a lane scaled to zero at once,
  fails when it cannot list a lane's pods (pipefail), brackets IPv6 pod
  addresses, waits at most three minutes so it ends well before its
  deadline, and stays for a day after it finishes so its log shows what it
  checked. Its Role reads only the lanes' StatefulSets.
- With workers.auth.enabled, the render fails when workers.common.image.tag
  is a version older than the chart's appVersion.
- The MCP edge guard and the install notes treat a gateway auth mode that is
  known only at run time as one that may require the token.
- The gateway presents the first comma-separated worker token, as the
  sidecars do for the gateway token, and the README describes a gap-free
  worker token rotation with an operator-managed Secret.
- The NetworkPolicy docs say the worker policies also admit the worker token
  test's pods while the workers require the token.
- The hook tests use a kubectl stub that applies the label selector and
  returns ready, unready, terminating, old-revision and IPv6 pods.

Independent adversarial review, run 3 (agent-generated)

Reviewer task /root/helm_auth_security_review, fresh fork_turns=none in Codex chat 01a1441b-c38c-71c0-b01f-b02096c02323. It received the whole diff, prior reports and author response, with no authoring-session history or scope limit. It was instructed not to change source, refs or external services; credentials were not technically removed from the environment. Tests and mutations used scratch copies.

Reviewed immutable head: 897bd6577e2d394b4075069607871e0175cf8d95, whole range b350a980dbf7f8c59cdd5edd4a6fae40247f790f...897bd6577e2d394b4075069607871e0175cf8d95. The rebase preserved the original PR patch exactly (stable patch ID 609d865d813a61085fa68ce97bc6389af9a7222e).

Result at that head: zero blocking findings; one new nonblocking grouped credential-collision finding F6. All run-2 F1–F5 fixes verified, including three formerly surviving mutations. The unedited report follows; an explicit factual correction to its supporting inventory is preserved below.

This is an independent adversarial pass by a reviewer who did not author the change. Inputs were local source, the whole diff, prior reports, and the author response. No GitHub/network/cluster actions were performed. Review probes and mutations used chart copies under /tmp/sie-750-review-independent; repository source and refs were not edited. The environment did not technically strip credentials; read-only behavior rests on the review instructions. This report applies only to the immutable head above.

Previous findings

Chart paths below are relative to deploy/helm/sie-cluster/.

  • Run 1 B1: RESOLVED for images built from the reviewed release source, with the previously accepted source-install caveat retained. packages/sie_server/src/sie_server/core/server_auth.py:65 reads the two token variables, its middleware at :345 protects HTTP and WebSocket scopes, and app/app_factory.py:96 installs it in token mode. The gateway reads/presents the worker token in packages/sie_gateway/src/config.rs:791 and discovery/ws_health.rs. Chart worker-statefulset.yaml:476 and gateway-deployment.yaml:292 match these runtime names. The chart contract test passes without xfail; 151 server-auth tests pass, including the real app and /ws/status. Hook behavior and limitations are described below. No assertion is made that an old remote image contains this source.
  • Run 1 N1: NOT RESOLVED in its full sibling-coverage claim. All originally enumerated first-party owners now share wiredSecretKeys, and both token separation (_helpers.tpl:1070) and upstream collision validation read it. However, the list omits bundled dependency credentials, including Grafana's admin password; the concrete surviving collision is new F6 below. The original four examples are addressed, but “every Secret key the chart wires” remains inaccurate for bundled dependencies.
  • Run 1 N2: RESOLVED. Sidecar packages/sie_server_sidecar/src/main.rs:444 selects the first nonempty trimmed comma-separated token, matching gateway parsing. Both pool admission and the pinned reconciler consume the resulting sidecar config. README rotation keeps overlapping gateway tokens and documents MCP's single-token key.
  • Run 1 N3: RESOLVED. _helpers.tpl:1032 rejects a missing MCP gateway credential when gateway auth is known on or its mode is runtime-only. I independently ran the runtime-only-mode regression test.
  • Run 1 N4: RESOLVED within this default-off PR's accepted scope. Generation remains opt-in; lookup-less rendering, operator-managed Secrets, and both token-rotation procedures are documented. Lookup-less generation still changes credentials on every render; detection before a future default flip remains follow-up work, not implemented here.
  • Run 1 N5: RESOLVED. Worker auth env names are reserved whenever enabled (worker-statefulset.yaml:40), including common and bundle upgrade-step env lists. Non-enforcing Python workers explicitly receive SIE_AUTH_MODE=none unless an operator takes charge while chart auth is off. Sidecar SIE_GATEWAY_API_KEY is reserved while chart-wired (:53).
  • Run 1 N6: RESOLVED. _helpers.tpl:486 wires the generated gateway Secret for an unknown mode, matching operator-managed behavior. The runtime-only MCP and NOTES cases also pass.
  • Run 2 F1: RESOLVED as requested; the documented best-effort qualification remains. Hook worker-auth-test.yaml:103-171 now uses pipefail, skips zero replicas immediately, brackets IPv6, keeps its Job for a day, and leaves 120 seconds between its nominal wait window and Job deadline. Namespace Role permissions are get only for named lane StatefulSets and list Pods, with no Secret read or mutation. Pod-list failure exits nonzero. Slow image pulls, API calls, or large sequential pod lists can still exhaust the Job deadline and fail the release; the deadline is a bound, not a completion guarantee.
  • Run 2 F2: RESOLVED. README's NetworkPolicy sections and values comments describe permanent label admission while enforcement is on. A pod creator can copy the test labels; this is documented and is the same trust assumption as gateway pod-label admission.
  • Run 2 F3: RESOLVED by runtime parsing. Gateway config.rs:796 presents the first nonempty trimmed worker token. Workers accept every configured list entry, so the documented old/new overlap rotation now matches the runtime.
  • Run 2 F4: RESOLVED. _helpers.tpl:1035 treats unknown gateway modes as potentially authenticating, and NOTES distinguishes them from known mode none. Both targeted tests pass.
  • Run 2 F5: RESOLVED. The kubectl stub now respects the revision selector and mixed fixtures include unready, terminating, old-revision, and IPv6 pods. Independently reverting each of the revision selector, Ready filter, and deletion filter makes the new selection test fail. The zero-replica and pipefail tests also pass.

Abuse cases and evidence

  • Defaults: independently compared masked base/head manifests for defaults, L4, two-GPU L4, remote lanes, and operator-controlled worker auth env. The only differences were the intended explicit worker SIE_AUTH_MODE=none entries: respectively 0, 1, 2, 1, and 0. Secret data and checksum annotations were masked.
  • Secret leakage: with both generated tokens enabled, each token is 64 characters; neither token, its base64 form, nor either SHA-256 form appears in non-Secret manifests. Tokens were not printed. Generation, minimum-length reuse validation, keep annotations, namespace selection, and lack of Secret-read RBAC were inspected. Real cluster lookup reuse was not exercised.
  • Hook failure behavior: independently executed rendered scripts with stubbed kubectl/curl/date/sleep. HTTP 401 succeeds; 200, 301, 403, 404, and persistent no-answer fail. Current ready IPv4/IPv6 pods are checked; old-revision, terminating, and unready pods are excluded. Zero replicas skip without sleeps or HTTP calls. A failing pod list fails closed. Retention/deadline and least-privilege Role assertions pass.
  • Every API lane: chart wiring covers common, remote, CPU, and multi-GPU Python worker containers. The hook omits Candle lanes because Candle serves only probes (packages/sie_server_rust/src/ipc.rs:381); Python auth is middleware outside all HTTP/WebSocket routes except the three probe paths. Child-container auth env is generated by the same container loop. The hook itself probes the primary HTTP port, so it is not an independent runtime attestation of every child port.
  • Credential abuse: the 151 passing server-auth tests exercise missing/invalid credentials, repeated/conflicting headers, configured-token lists, HTTP/WebSocket protection, and exempt probes. These are static shared bearer credentials: replay is possible for a credential holder; expiry is not built in; revocation requires changing Secrets and restarting consumers. This PR does not add a tenant identity boundary. Workers sharing the worker token can authenticate to siblings; NetworkPolicy and Secret-read isolation remain relevant.
  • MCP/extraEnv/upgrade: inspected generated/operator token precedence, reserved common/bundle/gateway/sidecar env names, MCP key wiring and unknown-mode rejection, two-step transitions, and overlapping first-token rotations. The explicit unauthenticated upgrade step remains visibly warned. Unknown mode resolving to none with a wired token fails closed at runtime.
  • Test commands actually run by this reviewer: PYTHONDONTWRITEBYTECODE=1 .venv/bin/python /tmp/sie-750-review-independent/probes.py (all targeted assertions and three mutation checks passed); mise exec -- uv run --frozen pytest packages/sie_server/tests/core/test_server_auth.py -q --basetemp=/tmp/sie-750-review-independent/server-auth-pytest (151 passed; one existing Starlette/httpx deprecation warning); git diff --check for the reviewed range (clean). The parent ran full Helm/Rust validation separately; those results are not presented as this reviewer's executions.

New finding

F6. Non-blocking: bundled dependency credentials are omitted from the shared collision list

Location: templates/_helpers.tpl:1100 (sie-cluster.wiredSecretKeys), with existing Grafana Secret helpers at :179-195.

Concrete reproduction: render this values set with the pinned dependency charts:

kube-prometheus-stack:
  install: true
  grafana:
    admin:
      existingSecret: grafana-admin
      passwordKey: admin-password
workers:
  auth:
    enabled: true
    tokenSecretName: grafana-admin
    tokenSecretKey: admin-password
  pools:
    l4:
      enabled: true

The render succeeds. The resulting sie-grafana/grafana container receives GF_SECURITY_ADMIN_PASSWORD from grafana-admin/admin-password; Grafana's alert/dashboard/datasource sidecars receive it as REQ_PASSWORD. The gateway receives that exact key as SIE_WORKER_AUTH_TOKEN, and sie-sie-cluster-worker-l4-default/worker receives it as SIE_AUTH_TOKEN. Model code can therefore read the Grafana admin password. The same guard omission applies to the generated/default Grafana admin Secret and to gateway-client/upstream credential collision checks.

This requires an operator-selected credential alias, just as run 1 N1 did, and is classified non-blocking consistently with that finding. It is not a way for an unauthenticated remote caller to change Helm values.

Recommended fix: include active same-namespace bundled Grafana admin username/password keys in the shared list using the actual dependency name/key rules, and add worker/client/upstream collision regressions. Respect grafana.enabled, install gating, namespaceOverride, generated/default names, custom keys, and the child chart's template context for admin.existingSecret; a same-named Secret in another namespace is a different credential. Sweep or explicitly triage the remaining dependency-owned credential cases rather than asserting universal coverage after a single Grafana fix.

Sibling sweep: ran rg -n 'secretKeyRef:|secretName:|envFrom:|existingSecret|secretKey:' deploy/helm/sie-cluster/templates --glob '*.yaml' --glob '*.tpl', then recursively inspected the pinned dependency archives under /tmp/sie-750-review-independent/dependency-sweep. The first-party token, HF, config, NATS, oauth2-proxy, Better Stack, MCP, image-pull, upstream, and ingress TLS owners are covered. Dependency templates additionally expose Grafana SMTP/LDAP credentials, KEDA certificate Secrets, Prometheus admission TLS Secrets, trust-manager TLS, Loki gateway .htpasswd, and optional MinIO credentials. Those names/keys are not represented by the current shared list. Grafana's generated/default sie-grafana/admin-password and KEDA's default kedaorg-certs/tls.key also rendered successfully as worker-token aliases; KEDA's operator, metrics server, and webhook pods mount that Secret. Disabled Grafana and cross-namespace Grafana controls rendered without a false collision, as they should. Exact pinned-source locations, default refs, value gates, and further optional cases are recorded in /tmp/sie-750-review-dependency-inventory.md. Generic arbitrary subchart env/volume injection is not exhaustively enumerated by this review.

Bounded disposition: fixing active same-namespace Grafana admin refs, accurately documenting the finite checked list, and explicitly triaging the remaining optional dependency surfaces with a linked issue is consistent with the security workflow's “fix or explicitly triage” rule. That disposition would introduce no new security blocker. At this reviewed head the Grafana fix and linked triage do not yet exist; a later independent verification must inspect their actual immutable head.

Known source-install caveat and limitations

Chart.yaml:7-8 still says 0.10.1/v0.10.1, while README :1669-1671 says images through 0.10.1 ignore worker auth. The new image check (_helpers.tpl:1055-1057) compares stable version overrides against the chart AppVersion; it is not a hardcoded minimum-auth-image check and intentionally cannot attest arbitrary/custom tags or repositories. A source install before the release bump can still use old images, and zero/cold lanes are skipped by the hook. This is the already documented/pre-existing review caveat, not a reopened blocker: the supported publication path must ship the new runtime and updated chart version together. I did not inspect remote image binaries or validate that release publication.

No findings for generated-token leakage, current runtime middleware enforcement, reserved env checks, unknown-mode handling, hook status/filter/error behavior, or the documented two-step token transitions. No real Kubernetes install/upgrade, enforcing CNI, multi-pod rollout, hosted MCP endpoint, or remote registry/image was exercised. Successful stub tests establish script behavior, not live-cluster operational success.

PR750 dependency credential sibling inventory

Reviewed source head: 897bd6577e2d394b4075069607871e0175cf8d95. This is supporting evidence for nonblocking F6 in /tmp/sie-750-adversarial-run3.md.

The source archives are the locked charts in deploy/helm/sie-cluster/charts/. Recursive extraction was strictly to /tmp/sie-750-review-independent/dependency-sweep/; paths below are relative to that directory. This inventory distinguishes real credential wiring in pinned charts from arbitrary user-supplied env/volume configuration. It is a triage inventory, not an assertion that every optional credential exists in a default SIE installation.

Surface Exact pinned template evidence Value gate and credential ref
Grafana admin, built in when Grafana is installed kube-prometheus-stack-67.11.0/kube-prometheus-stack/charts/grafana/templates/_pod.tpl:1098-1111; admin defaults in sibling values.yaml:484-491 Umbrella kube-prometheus-stack.install=true, Grafana enabled. Default release sie: sie-grafana/admin-user and sie-grafana/admin-password. grafana.admin.existingSecret is evaluated with tpl in the child chart context, and admin.userKey/passwordKey override keys. grafana.namespaceOverride changes namespace; only same-namespace aliases collide. Generated name also follows child fullnameOverride/nameOverride. Sidecar username/password refs exist even when main-container env overrides remove some refs.
Grafana SMTP, optional first-class child setting Same _pod.tpl:1120-1131, child values.yaml:918-923 Set kube-prometheus-stack.grafana.smtp.existingSecret=grafana-smtp. Actual refs grafana-smtp/user and grafana-smtp/password; keys configurable with smtp.userKey/passwordKey. No default SMTP Secret is installed.
Grafana LDAP, optional first-class child setting Same _pod.tpl:1261-1272, child values.yaml:897-903 Set grafana.ldap.enabled=true; it mounts ldap.existingSecret if set, otherwise Grafana fullname Secret, key ldap-toml. LDAP config may contain directory bind credentials; empty default config is not itself a credential.
KEDA serving TLS, built in when KEDA is installed keda-2.14.3 copy/keda/templates/manager/deployment.yaml:200-205, templates/metrics-server/deployment.yaml:134-135,173-177, templates/webhooks/deployment.yaml:152; defaults values.yaml:786-807 Umbrella keda.install=true. Default Secret kedaorg-certs, key tls.key (plus tls.crt; optional auto-generation initially means the Secret may not yet exist at render). Set keda.certificates.secretName to override. Separate optional grpcTLSCertsSecret, hashiCorpVaultTLS, and cert-manager CA Secret settings require further user-specific triage; they are not the default serving-Secret ref.
Prometheus operator admission/serving TLS, built in when stack/operator TLS is installed kube-prometheus-stack-67.11.0/kube-prometheus-stack/templates/prometheus-operator/deployment.yaml:142-143,203-207; templates/prometheus-operator/admission-webhooks/job-patch/job-createSecret.yaml:45; templates/prometheus-operator/certmanager.yaml:20,45 Umbrella kube-prometheus-stack.install=true and operator/TLS enabled. Default release sie: fullname-derived sie-kube-prometheus-stack-admission; ordinary patch Job creates keys cert/key; cert-manager path uses tls.crt/tls.key and can create <fullname>-root-cert. Name/namespace overrides apply. This inventory read source, not live Secret contents.
trust-manager webhook TLS, built in when installed trust-manager-v0.13.0/trust-manager/templates/deployment.yaml:140-144, templates/certificate.yaml:26, templates/_helpers.tpl:5-6,49-55 Umbrella certManagerBundle.trustManager.install=true. Default Secret trust-manager-tls, namespace from child namespace or release namespace, key tls.key with cert-manager (or Helm-cert) production. trust-manager.nameOverride changes name. No trust-manager workload is installed with default SIE values.
Loki gateway basic auth, optional first-class child setting loki-6.23.0/loki/templates/gateway/deployment-gateway-nginx.yaml:126-129, templates/gateway/secret-gateway.yaml:1-12, templates/gateway/_helpers-gateway.tpl:4,27; child values.yaml:1066 Install Loki with observability.logs.install=true and observability.logs.loki.install=true; then loki.gateway.basicAuth.enabled=true. Secret is gateway.basicAuth.existingSecret or <loki.fullname>-gateway, key .htpasswd. A password hash is not a directly reusable plaintext bearer token, but leaking it allows offline guessing. Basic auth is disabled by default.
Loki optional MinIO root credentials loki-6.23.0/loki/charts/minio/templates/deployment.yaml:93-103, templates/statefulset.yaml:131-141, templates/secrets.yaml:13-14, templates/_helpers.tpl:98-104 After installing Loki, explicitly enable loki.minio.enabled=true. Default child fullname is release-derived (sie-minio unless overridden); Secret defaults to that fullname or minio.existingSecret, keys rootUser/rootPassword. Existing root Secret values are mounted by MinIO. This is optional dependency storage, not the default SIE credential set.

Executed reproductions

All used a copy of the locked head chart at /tmp/sie-750-review-independent/head-chart, release and namespace sie, and workers.pools.l4.enabled=true.

  1. Existing Grafana admin key: kube-prometheus-stack.install=true, kube-prometheus-stack.grafana.admin.existingSecret=grafana-admin, workers.auth.enabled=true, workers.auth.tokenSecretName=grafana-admin, workers.auth.tokenSecretKey=admin-password. Render succeeds. Exact key is referenced by Grafana main/three sidecars, gateway worker-auth env, and the worker env.
  2. Generated/default Grafana admin key: kube-prometheus-stack.install=true, workers.auth.enabled=true, workers.auth.tokenSecretName=sie-grafana, workers.auth.tokenSecretKey=admin-password. Render succeeds and creates sie-grafana with admin-password, admin-user, and ldap-toml; same worker/gateway alias exists.
  3. Negative-scope control: grafana.enabled=false with the same worker Secret name renders and has no Grafana consumers. This should continue rendering after a bounded fix.
  4. Namespace control: grafana.namespaceOverride=monitoring, grafana.admin.existingSecret=grafana-admin, same-named worker Secret in sie; render succeeds with Grafana refs in monitoring and worker refs in sie. These refer to distinct Secrets and should not be falsely rejected.
  5. KEDA serving key: keda.install=true, workers.auth.enabled=true, workers.auth.tokenSecretName=kedaorg-certs, workers.auth.tokenSecretKey=tls.key. Render succeeds. KEDA operator/metrics/webhooks mount kedaorg-certs while gateway and worker consume kedaorg-certs/tls.key. No live TLS material was read or printed.

Scope and disposition

Arbitrary extraEnv, extraVolumes, raw config, additional scrape configs, external certificate refs, Prometheus/Alertmanager secret lists, cloud-provider credential blocks, and enterprise Loki settings can refer to arbitrarily named keys. Their existence is not evidence that any credential is installed by the SIE defaults. Handling those generically would broaden the current PR's contract; explicitly document their exclusion and triage their risk rather than claiming they are checked.

A bounded fix for active same-namespace Grafana admin refs, an honest finite guard description, and a linked follow-up triaging optional dependency credentials leaves zero blocking findings, consistent with the original nonblocking collision class. The optional-source inventory does not itself constitute the required durable linked issue.

Explicit inventory correction, unedited

Correction to PR750 dependency inventory

This addendum corrects one sentence in /tmp/sie-750-review-dependency-inventory.md, preserving the original inventory and /tmp/sie-750-adversarial-run3.md unchanged.

The Grafana-admin row said: “Sidecar username/password refs exist even when main-container env overrides remove some refs.” That was too broad and is incorrect for the pinned chart's built-in literal grafana.env.GF_SECURITY_* settings.

In pinned Grafana _pod.tpl, the main container (:1099-1111) and the alerts (:371-383), dashboards (:500-512), and datasources (:623-635) sidecars apply the same env.GF_SECURITY_ADMIN_USER, env.GF_SECURITY_ADMIN_PASSWORD, env.GF_SECURITY_ADMIN_PASSWORD__FILE, and env.GF_SECURITY_DISABLE_INITIAL_ADMIN_CREATION gates. These literal values suppress the corresponding Secret refs in all these containers. The dashboards sidecar also places its refs inside a not skipReload condition.

Arbitrary main-container grafana.envValueFrom entries are appended later (_pod.tpl:1154), so a duplicate env name can supersede an earlier main-container entry while independently configured sidecars still use their own refs. That generic configuration path does not make the quoted sentence correct for the built-in env gates. envFrom does not override explicitly rendered env entries under Kubernetes precedence and is not evidence for that claim.

The concrete F6 reproductions used no such overrides, so their evidence and nonblocking severity are unaffected. A bounded Grafana-admin guard should mirror the built-in literal gates where relevant; remaining arbitrary configuration remains documented and triaged scope.

Author response to F6 and sibling-sweep disposition

Fixed the active same-namespace bundled Grafana admin username/password cases in 5effc3ba843b96a9c6c23fcea5e01b1dc5cf5dc0. The shared list now uses the enabled dependency's actual child scope, namespace, fullname, templated existing Secret, custom keys and literal admin-env gates. Both token separation and upstream-key checks consume it. Inactive, disabled, overridden and cross-namespace refs stay outside that collision guard.

The initial 12 real Helm collision regressions failed on the old implementation. The final 23 new cases cover worker/gateway/upstream aliases, generated/custom/templated names, user/password keys, literal env overrides, disabled components and effective worker namespace. Full chart suite: 537 passed; installed-Grafana secure Helm lint, Ruff/format/diff checks passed. Fresh fetch/rebase was unchanged, then all 23 new cases passed again. Gateway and sidecar full tests with and without cloud-storage passed on the unchanged runtime portion.

The guard is documented as a finite known-credential list. Remaining optional dependency cases are explicitly triaged with pinned source evidence in #767, including Grafana SMTP/LDAP, KEDA serving TLS, Prometheus admission TLS, trust-manager TLS, Loki basic auth and MinIO credentials. Arbitrary subchart env/volume/config injection is not claimed covered. This is the independent reviewer's stated nonblocking bounded disposition, not a claim those remaining cases are fixed. Independent verification of the actual fixed immutable head is recorded separately; merge still requires that disposition and fresh CodeRabbit/CI success.

Sibling-sweep evidence

The required sibling-sweep helper was run against the public cluster root and reported 74 sibling instances in 18 files. It is not shipped in the public source; this public command reproduces the same 74 matching lines / 18 files:

Independent verification of the final security fix (agent-generated)

Reviewer /root/helm_auth_security_review independently verified immutable head 5effc3ba843b96a9c6c23fcea5e01b1dc5cf5dc0 after its whole-PR run-3 report. It did not author or edit the fix. Credentials were not technically stripped; the brief prohibited source/ref/service mutations. This is the unedited verification report. The live #767 issue was separately read back by the author and confirmed open with the recorded Grafana/KEDA scope.

Agent-generated adversarial verification

Verified head: 5effc3ba843b96a9c6c23fcea5e01b1dc5cf5dc0.

Whole-PR range: b350a980dbf7f8c59cdd5edd4a6fae40247f790f...5effc3ba843b96a9c6c23fcea5e01b1dc5cf5dc0.

Follow-up delta inspected: 897bd6577e2d394b4075069607871e0175cf8d95...5effc3ba843b96a9c6c23fcea5e01b1dc5cf5dc0, four files: chart helpers, README, values comments, and Helm render tests. This follows my whole-PR review at 897bd6577e2d394b4075069607871e0175cf8d95, recorded unchanged in /tmp/sie-750-adversarial-run3.md. No repository source, refs, or external services were mutated by this reviewer. Tests and mutations used a copied chart under /tmp/sie-750-review-independent/fixed-head.

Finding disposition

Run 3 F6: RESOLVED by the bounded fix and explicit triage. Active same-namespace bundled Grafana admin keys are now included in the existing shared credential list. The previous broad statement that every dependency credential is automatically guarded has been replaced by a finite list and explicit operator-separation guidance. Remaining optional dependency credential cases are linked to issue #767.

The new helper block derives its context from the enabled kube-prometheus-stack/grafana entries in .Subcharts. It compares the child chart's actual namespace with the effective worker namespace, resolves the generated/fullname Secret rule and custom username/password keys, and evaluates admin.existingSecret in the child values context with the required Template context. It mirrors the pinned dependency's built-in literal GF_SECURITY_ADMIN_USER, GF_SECURITY_ADMIN_PASSWORD, GF_SECURITY_ADMIN_PASSWORD__FILE, and GF_SECURITY_DISABLE_INITIAL_ADMIN_CREATION gates.

The shared list still feeds both gateway-client/worker token separation and upstream credential separation. Existing first-party list entries and checks are unchanged. Optional dependency TLS, SMTP, LDAP, storage, and arbitrary raw configuration have not silently become covered by this fix.

I read the exact local issue-creation body at /tmp/sie-750-dependency-scope-issue.md. It explicitly records Grafana SMTP/LDAP, KEDA serving TLS, Prometheus admission TLS, trust-manager TLS, Loki basic-auth hashes, and optional MinIO credentials; distinguishes operator-selected aliases from unauthenticated access; includes the KEDA reproduction and sibling-sweep evidence; and requires namespace-aware fixes, all three consumer classes, regression/mutation tests, and a fresh adversarial review. It also distinguishes arbitrary injected configuration. Repository documentation points to the returned public issue URL. The author reports successful issue creation; I did not independently fetch the live issue body because this review remained local and read-only.

This fix plus linked explicit triage satisfies the security workflow's “fix or explicitly triage” disposition for the nonblocking alias class. The omitted optional credential cases remain real documented follow-up work; they are not being declared fixed.

Independent verification executed

Command: PYTHONDONTWRITEBYTECODE=1 .venv/bin/python /tmp/sie-750-review-independent/fixed_probes.py.

All assertions passed:

  • 15 alias regressions: worker, gateway-client, and upstream aliases are rejected for default/generated Grafana admin Secrets, existing username keys, custom password keys, release-templated names, fullname overrides, and child-values template expressions.
  • 6 negative controls: chart not installed, Grafana disabled, another namespace, literal password env, password-file env, and disabled initial-admin creation continue rendering where the relevant password Secret ref is absent.
  • 2 global-namespace controls: a worker namespace override rejects only a Grafana key in that actual namespace; same names in the release's other namespace remain distinct.
  • Guard-removal mutation: deleting only the new Grafana block in the copied chart makes all 15 alias regression cases fail. The tests therefore demonstrate rejection by the new guard, not by an unrelated render failure.
  • Overbroad-guard mutations: dropping the namespace condition or forcing the password-key entry despite a literal password override makes the matching negative control fail. These controls detect erroneous reservations as well as missing protection.
  • Existing first-party collision matrix: all 10 preexisting matrix cases still pass with the extended shared list.
  • Manifest stability: compared previous reviewed head and fixed head for defaults, an L4 pool, both generated tokens enabled, and installed Grafana without a credential collision. Parsed manifests are identical after masking Secret payloads and checksum annotations. The added validation introduces no manifest changes for these valid configurations.

git diff --check for the whole verified PR range was clean. Full 537-case Helm validation, Helm lint, and formatting checks were reported by the author separately and are not represented as this reviewer's executions. My earlier independent 151-case server-auth runtime test and hook/error/IPv6/current-revision/mutation evidence remain applicable because the follow-up changes none of those runtime or hook surfaces.

Previous findings and limitations

Run 1 B1, N2–N6 and run 2 F1–F5 retain the dispositions and evidence in the original run 3 report. Run 1 N1 is now resolved within the explicitly documented finite guard scope; its remaining optional dependency siblings are explicitly triaged in #767. The inventory correction in /tmp/sie-750-review-inventory-correction.md remains part of the record: built-in literal Grafana env gates suppress the corresponding main and sidecar refs alike. The new fix correctly mirrors those gates.

The source-install/pre-release caveat remains unchanged: checked-in Chart AppVersion is still v0.10.1, old images may ignore worker auth, and the best-effort hook skips zero/cold lanes. Supported publication must ship the updated runtime with its versioned chart; this verification does not attest old remote image binaries or release publication. No live Kubernetes upgrade, cluster Secret reuse, enforcing CNI, multi-pod rollout, or hosted endpoint was tested.
